{"id":7329,"date":"2012-01-05T08:09:05","date_gmt":"2012-01-05T15:09:05","guid":{"rendered":"https:\/\/svapm.org\/?p=7329"},"modified":"2011-09-05T08:31:28","modified_gmt":"2011-09-05T15:31:28","slug":"handling-delays-in-a-project-schedule-part-iii","status":"publish","type":"post","link":"https:\/\/svapm.org\/?p=7329","title":{"rendered":"Handling delays in a project schedule (Part III)"},"content":{"rendered":"<p>Certified Business Coach and Corporate Exit Strategist<\/p>\n<p>This is the second part of a three part article discussing \u201chow does a project manager intelligently handle delays?\u201d<\/p>\n<p>Last article we focused on acknowledging the natural flow of a project which includes periodic speed bumps and roadblocks.\u00a0 In today\u2019s article we\u2019ll focus on using critical path analysis to assist with project management.\u00a0 Diagramming the critical paths of a project accomplishes several things:<\/p>\n<ol>\n<li>Identifies imaginary dependencies<\/li>\n<li>Highlights invisible bottlenecks<\/li>\n<li>Allows you to untangle the issues before they materialize.<\/li>\n<\/ol>\n<p>Take a look at the below flowchart example:<strong><br \/>\n<\/strong><\/p>\n<p><strong>\u00a0<a href=\"https:\/\/svapm.org\/handling-delays-in-a-project-schedule-part-iii\/criticalpathfull\" rel=\"attachment wp-att-7330\"><img loading=\"lazy\" decoding=\"async\" class=\"alignleft size-full wp-image-7330\" src=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathFull.jpg\" alt=\"\" width=\"817\" height=\"376\" srcset=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathFull.jpg 817w, https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathFull-300x138.jpg 300w\" sizes=\"auto, (max-width: 817px) 100vw, 817px\" \/><\/a><\/strong><\/p>\n<p><strong>Critical Path Identification:<\/strong><\/p>\n<p>This flowchart illustrates a work flow by sorting which items can be conducted in parallel and which needs to be done serially (i.e. has some dependencies among them).\u00a0 By plotting out the parallel tasks in columns and the serial tasks in row, you forecast how long this current plan will take to execute.\u00a0 The longest time through each phase (or column) is the critical path time.<\/p>\n<p>At first glance, you may think that it will take a maximum of :<\/p>\n<p>1 day to execute phase Task 1 list; maximum of 3 days to execute phase Task 2 lists; maximum of 2 days to execute phase Task 3, 2 days for phase Task 4 lists, 1 day for Task 5 and 2 days for Task 6.\u00a0 This totals 11 days.<\/p>\n<p><strong>\u00a0<a href=\"https:\/\/svapm.org\/handling-delays-in-a-project-schedule-part-iii\/criticalpathhalf-2\" rel=\"attachment wp-att-7333\"><img loading=\"lazy\" decoding=\"async\" class=\"alignleft size-full wp-image-7333\" src=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalpathHalf1.jpg\" alt=\"\" width=\"397\" height=\"252\" srcset=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalpathHalf1.jpg 397w, https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalpathHalf1-300x190.jpg 300w\" sizes=\"auto, (max-width: 397px) 100vw, 397px\" \/><\/a><\/strong><\/p>\n<p><strong>\u00a0<\/strong><\/p>\n<p><strong>\u00a0<\/strong><\/p>\n<p><strong>\u00a0<\/strong><\/p>\n<p><strong>\u00a0<\/strong><\/p>\n<p><strong>\u00a0<\/strong><\/p>\n<p>&nbsp;<\/p>\n<p>&nbsp;<\/p>\n<p>&nbsp;<\/p>\n<p>But from the above chart, you can see that there are three arrows going into and out of Task 3.\u00a0 <em><strong>Anytime you have three or more lines going to or from a single task,\u00a0 you have created a bottleneck.<\/strong><\/em>\u00a0 Task 3 cannot start it\u2019s coding duties until all three of the previous tasks have completed and been delivered.\u00a0 Also, the rest of the team is in a \u2018stop production\u2019 mode until Task 3 is completed.\u00a0 This is something we need to \u2018nip in the bud\u2019 before any resources, design specifications and develop clocks are started.<\/p>\n<p><strong>Coding resource allocation in your Critical Path Charts:<\/strong><\/p>\n<p>Another helpful trick is to color-code your resources directly into your Critical Path Charts.\u00a0 In this example, each developer or resource has a different color assigned:<\/p>\n<p><a href=\"https:\/\/svapm.org\/handling-delays-in-a-project-schedule-part-iii\/criticalpathresource\" rel=\"attachment wp-att-7331\"><img loading=\"lazy\" decoding=\"async\" class=\"alignleft size-full wp-image-7331\" src=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathResource.jpg\" alt=\"\" width=\"604\" height=\"106\" srcset=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathResource.jpg 604w, https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathResource-300x52.jpg 300w\" sizes=\"auto, (max-width: 604px) 100vw, 604px\" \/><\/a><\/p>\n<p>Once you have color-coded your critical path charts with your resources, you can now re-evaluate the time it will take your team to actually complete the phases.\u00a0 You now see that (although your original estimate was three days to complete phase Task 2 lists) it will take at least 5 days to get through the phase Task 2 iteration because Dave is assigned to both Task 2a and Task 2b.\u00a0 The tasks themselves are not dependent upon each other (and therefore <strong>could<\/strong> have been done in parallel), but Dave can only concentrate on one task at a time.<\/p>\n<p>Once you have identified this issue, you can choose to:<\/p>\n<ul>\n<li>Add time to the schedule<\/li>\n<li>Assign one of the Tasks to another resource<\/li>\n<li>Split and isolate specialized functions into separate routines, and have other people (not familiar with that specific technology) just call those specialized macros or routines.<\/li>\n<\/ul>\n<p><a href=\"https:\/\/svapm.org\/handling-delays-in-a-project-schedule-part-iii\/criticalpathfull\" rel=\"attachment wp-att-7330\"><img loading=\"lazy\" decoding=\"async\" class=\"alignleft size-full wp-image-7330\" src=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathFull.jpg\" alt=\"\" width=\"817\" height=\"376\" srcset=\"https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathFull.jpg 817w, https:\/\/svapm.org\/wp-content\/uploads\/2011\/09\/CriticalPathFull-300x138.jpg 300w\" sizes=\"auto, (max-width: 817px) 100vw, 817px\" \/><\/a><\/p>\n<p>By color coding our resources, we can visibly see when we are under or over utilizing our people. We can quickly see that perhaps we can re-allocate some of Dave\u2019s duties in phase Task 2 to Dianne.<\/p>\n<p>Since we have already identified Task 3 as a potential bottleneck and risk, we can investigate splitting that task into mini-tasks and assign to Dianne or Deek.<\/p>\n<p>But what if Dave is the only person that can do this work?\u00a0 Not to worry.\u00a0 There are still things we can investigate to untangle Dave from this resource bottleneck.<\/p>\n<p style=\"padding-left: 30px\"><em>For instance: If Dave is the only person that has Sequel Server knowledge, then isolate all the Sequel Server items from the rest of Task 3 goals.\u00a0 Have Dave create re-usable subroutines in which Dianne and Deek can call upon to accomplish the rest of the activities. Dianne and Deek doesn\u2019t need to know exactly how the database works underneath.\u00a0 They only need to understand the essence of what they are trying to accomplish with the code and use the proper function calls.<\/em><\/p>\n<p><strong>\u00a0Identifying imaginary dependencies:<\/strong><\/p>\n<p>The last gift that critical path analysis presents us: highlighting imaginary dependencies.\u00a0 In this example, Task 6 is scheduled for the \u201cend-game\u201d of the project only because it isn\u2019t needed until the end-game.\u00a0 But, once you map out the workflow and the true dependencies, you see that it isn\u2019t actually dependent on any predecessors\u2019 task. \u00a0This is a great advantage to the project manager.\u00a0 He can now use this task when the project hits an unexpected delay or speed bump.\u00a0 When code is delayed, resources can be using that time to work on Task 6 without affecting the big-picture schedule or delivery dates.\u00a0 The 2-days it takes to setup Task 6 is already absorbed in the project plan.\u00a0 Therefore, you have essentially shaved 2 days in your schedule by moving up Task 6 and\/or allocating other resources to it.<br \/>\n<strong><\/strong><\/p>\n<p><strong>Conclusion:<\/strong><br \/>\nThis is just a quick review of how developers, testers and project managers can make good use of a color-coded critical path system.\u00a0 It\u2019s a great way to map the workflows, identify imaginary dependencies, and highlight bottlenecks before a project even starts.<\/p>\n<p>In the last three articles, we presented some tools to help the developer, tester and project manager to adapt to the natural flow of a development product life cycle. \u00a0Once again, the trick isn\u2019t to stay on track. \u00a0The skill is to seamlessly get back on track when we wax and wane.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>This is the second part of a three part article discussing \u201chow does a project manager intelligently handle delays?\u201d<\/p>\n<p>Last article we focused on acknowledging the natural flow of a project which includes periodic speed bumps and roadblocks.
