{"id":646,"date":"2007-10-27T07:00:57","date_gmt":"2007-10-27T07:00:57","guid":{"rendered":"https:\/\/svapm.org\/2007\/10\/27\/enabling-product-success-with-checkpoint-reviews\/"},"modified":"2019-08-07T14:37:20","modified_gmt":"2019-08-07T21:37:20","slug":"enabling-product-success-with-checkpoint-reviews","status":"publish","type":"post","link":"https:\/\/svapm.org\/?p=646","title":{"rendered":"Enabling Product Success with Checkpoint Reviews"},"content":{"rendered":"<p><img loading=\"lazy\" decoding=\"async\" height=\"96\" alt=\"Finish line\" src=\"https:\/\/svapm.org\/wp-content\/uploads\/2007\/10\/j0423022.thumbnail.jpg\" width=\"96\" \/>At an entrepreneurs&#8217; forum I recently attended, I was heartened to hear that even <em>startups<\/em> recommended checkpoint reviews.\u00a0\u00a0<\/p>\n<p>The term &#8220;checkpoint review&#8221; can have different meanings in different contexts; in this article, it refers to\u00a0a\u00a0cross-functional executive review that the project team must pass to continue.\u00a0 This happens at key milestones to\u00a0make sure your product is on track for success.\u00a0 (And if it isn&#8217;t, you can deal with it before it&#8217;s too late!)\u00a0<\/p>\n<p>For example, you may be ready to\u00a0deliver your product &#8212; but are you also ready to sell and support it?\u00a0 This consideration may seem obvious, but believe it or not, can be overlooked without a mechanism like checkpoint reviews.\u00a0 Horror stories include:<\/p>\n<ul>\n<li>Customers are ready to buy, but\u00a0the order processing system can&#8217;t fulfill the sale&#8230;<\/li>\n<li>Customers call technical support and reach personnel who have never heard of the product: \u00a0<\/li>\n<\/ul>\n<p>Yikes!<\/p>\n<p>How do you set up a checkpoint review process?\u00a0 And once you have one, how do you get the most out of it?<\/p>\n<p><strong><!--more--><\/strong><strong>Setting up a Checkpoint Review Process<br \/>\n<\/strong>First, model your product lifecycle.\u00a0 Here&#8217;s an example:<\/p>\n<ul>\n<li>Opportunity Assessment<\/li>\n<li>Feasibility Assessment<\/li>\n<li>Requirements<\/li>\n<li>Planning<\/li>\n<li>Development and Test<\/li>\n<li>Launch Readiness<\/li>\n<li>Delivery<\/li>\n<li>Sustaining<\/li>\n<li>End of Life<\/li>\n<\/ul>\n<p>I can already hear some of you out there saying, &#8220;But that&#8217;s a waterfall!\u00a0 We&#8217;re doing our projects iteratively!&#8221;\u00a0 Certainly, if you have an iterative lifecycle, model it that way.\u00a0 Keep in mind two things, though:<\/p>\n<ol>\n<li>You need to\u00a0find out\u00a0early whether\u00a0there&#8217;s a business case to justify your product.<\/li>\n<li>You will probably need a high level, overarching plan to help the functions across the company stay in sync.\u00a0 For example, though you may be developing the product iteratively, Sales and Marketing need to have a high level understanding of where you are going and when you plan to get there, so they can prime customers to buy.\u00a0<\/li>\n<\/ol>\n<p>Next, bring together representatives from the cross-functional teams to talk through the lifecycle.\u00a0 How do their activities map to it?\u00a0 For example, when does Licensing need to create a new SKU?\u00a0 When should press and analyst tours be scheduled?\u00a0 When do Sales, Services, and Customer Support need to be trained?\u00a0<\/p>\n<p>Once you&#8217;ve mapped the activities, identify and document the handoffs.\u00a0 Who needs what, when, and from whom to support the product effort?\u00a0 Develop a cross-functional delivery checklist.<\/p>\n<p>Looking at the lifecycle and your checklist, set key milestones when you will hold Checkpoint Reviews to determine if your project is (or is not) on track.\u00a0 At the review, the team will present their progress to a panel of upper management from each cross-function. \u00a0At the end of the review, the panel will either:<\/p>\n<ul>\n<li>approve continued investment (green light)<\/li>\n<li>conditionally approve, with action items (yellow light)<\/li>\n<li>or end the project. (red light)<\/li>\n<\/ul>\n<p>For the example lifecycle above, you&#8217;ll need at least three checkpoint reviews:<\/p>\n<p>1.\u00a0\u00a0\u00a0\u00a0\u00a0<strong>Concept Checkpoint<\/strong><\/p>\n<ul>\n<li>Business Plan is profitable and compatible with company&#8217;s strategic direction<\/li>\n<li>Proposed product is technically feasible<\/li>\n<\/ul>\n<p>2.\u00a0\u00a0\u00a0\u00a0\u00a0<strong>Planning Checkpoint<\/strong><\/p>\n<ul>\n<li>Realistic plan to build, market, deliver, sell, and support product<\/li>\n<li>Includes business infrastructure plan and internal training plan<\/li>\n<li>Fulfills promise of the Business Plan<\/li>\n<\/ul>\n<p>3.\u00a0\u00a0\u00a0\u00a0\u00a0 <strong>Launch Readiness Checkpoint<\/strong><\/p>\n<ul>\n<li>All functions are prepared to support product<\/li>\n<\/ul>\n<p><strong>Getting the most out of Checkpoint Reviews<br \/>\n<\/strong>First, make sure you include everyone you need to make a good decision.<\/p>\n<p>Next, get\u00a0alignment.\u00a0 During the course of the project, each member of the cross-functional team has responsibility for gathering information and managing expectations in their organization.\u00a0 For example, the team member from Sales should be able to represent all of Sales.\u00a0 This is important to assure the team gets key input in a timely manner and won&#8217;t be caught later by unexpected opposition.<\/p>\n<p>Prior to the checkpoint review, schedule individual reviews with members of the upper management panel.\u00a0 Get their feedback in advance, and work to resolve it.\u00a0 Get them in your corner, so that when the formal review happens (which in large companies can be a really big meeting), it runs smoothly.<\/p>\n<p>There&#8217;s a lot to talk about here:  post a reply, and we can continue the conversation!<\/p>\n<p>Would you like help setting up effective processes?\u00a0 If so, <a title=\"M.M.Whitfield Consulting\" href=\"http:\/\/www.mmwhitfield.com\/contact_us.html\">let&#8217;s talk<\/a>.<\/p>\n<p>Best Wishes,<\/p>\n<p>Mia Whitfield, <a title=\"M.M.Whitfield Consulting\" href=\"http:\/\/www.mmwhitfield.com\">M.M.Whitfield Consulting<\/a><\/p>\n<p>p.s.
